The Lead — six years in one read

What the lifetime tells us

Klutch Cannabis · ATCPC Ohio is a mature, disciplined indoor program. The account opened on 2020-06-22 with two rooms (Dry 1 and Flower Room 1) and was built out in three deliberate waves: the original five flower rooms came online in 2020, the mid-build expansion (Flower 6–10 plus Mom 2, Veg 2, Clone 2, Cure 2) landed mid-2021, and the back-half flower rooms (Flower 11–14) came online summer 2022. By the end of 2022 the facility was running at its design ceiling — peak concurrency hit 24 simultaneously active harvest groups on 2022-10-23, and HG cadence has held steady at 60–75 cycles per year ever since. The median flower phase has been exactly 63 days for 286 of 334 lifetime cycles (86%) — that consistency is the strongest signal in the dataset that the controls program works.

The cultivar program is bifurcated: a tight workhorse core of Orange 43 (214 lifetime HGs) and Ice Cream Cake (191 HGs) that has carried the room year after year, plus an aggressive testing pipeline — 137 new cultivars added in 2024–2026, and 20+ of those are already running at scale (≥3 HGs in 2025-2026). The shift in 2024 from a 33-strain library to a 170-strain library is the clearest operational change in the dataset.

What needs the meeting time: (1) the harvestedCount field went to zero after 2023 — close-out workflow either deliberately moved to METRC-only or broke. (2) Weight fields (packagedWeight, frozenWeight, finalPackageWeight) are zero on every HG ever — Klutch records weights in METRC only. (3) 130 of 136 TER12 substrate heads are 3+ years old, with 72 of them 5+ years old; staged trade-in to TER15 / Climate One captures accuracy gains and de-risks battery drift. (4) The two ripening rooms in the most recent audit (Flower 8 and Flower 13) carried EC restacks of 3.0–3.8 mS against a 6.0–8.0 mS ripening band; lifetime cadence suggests this isn't a one-off.

Facility evolution — three build waves

The room-first-use timestamps reconstruct the build cadence: five flower rooms in 2020 → six rooms (including five more flower) in mid-2021 → four more flower rooms in summer 2022. Total elapsed time from account-open to final room online: 26 months. Once Flower 14 came online on 2022-08-20, the facility hit its current 14-flower-room ceiling, and the program shifted from build-out to cycle discipline.

HG concurrency timeline — the build-out ceiling

Number of simultaneously active harvest groups by month. The line climbs steadily through the build phase, peaks at 24 concurrent HGs on 2022-10-23 as Wave 3 completes, then steadies into a 17–22 active-HG band as cycle cadence settles. This curve is the visible signature of "design capacity reached, run at it." The dip below the band that started 2025 is consistent with the trend toward higher-plant-count-per-HG (fewer concurrent runs of denser cycles).

Harvest cadence by year

Year-by-year HG count plus plant population entering each room. The shape: rapid scale-up 2020 → 2023 as rooms came online and cycles compounded, then a soft plateau 2024 → 2026 — slightly fewer HGs but bigger plant counts per HG, meaning fewer-but-denser runs as the program matured. 2023 is the cycle ceiling: 73 HGs running 69,377 plants. The 2024–2026 reset reflects the move toward higher-plant-count per HG that comes with consolidating cultivar blocks per room.

Cultivar deep dive

176 cultivars run lifetime. The top of the table tells the program story: Orange 43 and Ice Cream Cake are the rent-payers — together 405 HGs across 6 years (≈12% of all HGs), top-3 every single year since 2020. Lemon Slushee is the second-tier workhorse (110 lifetime HGs, accelerating to 36 in 2025 alone).

Cultivar bifurcation — workhorse vs newcomer

The cultivar program is a two-bet strategy. The workhorses pay the rent (predictable yield, established METRC product line, low-variance environmental envelope). The newcomers fund the upside (next-rotation candidates, new shelf-talker SKUs, terpene-driven testing). Reading the top 30 most-deployed strains splits 26 workhorse / 4 newcomer — i.e. the deployment is still heavily favoring established strains, but the testing pipeline is loud and accelerating.

The 4 newcomer strains that already cleared into the top 30 are Permanent Marker (46 HGs, added 2023 catalog import / scaled 2024), Lemon Cherry Gelato (40 HGs), Rose Gold R'ntz (34 HGs), Rainbow Belts (32 HGs), Purp 43 (28 HGs), RS11 (27 HGs), Pacific Cool (27 HGs). Strains added 2025+ are running 6–15 HGs each — not yet at top-30 thresholds, but the curve says they will be.

New genetics momentum

The cultivar library grew by 137 strains across 2024–2026 (32 + 79 + 26) versus 33 across 2020–2023. This is the clearest operational shift in the dataset. The library is now 170 strong. What separates this from "vanity catalog" is that the new strains are actually running — 20 of them have already cleared the 3-HG threshold across 2025–2026.

Per-room lifetime utilization

How each flower room has been used across the lifespan. The plant-count column is the most telling — Flower Room 1, 2, 3, 4 (the original four-room block from 2020) collectively carry ~152k plants across 115 HGs, vs the build-2 rooms (Flower 6–10) carrying ~110k across 122 HGs, vs the build-3 rooms (Flower 11–14) carrying ~48k across 79 HGs. Flower 10 stands out as an intentionally-low-density room (3,760 plants across 23 HGs ≈ 163 plants per cycle) — the "Fresh Frozen Recipe (F5 & F10)" entry in the recipe library suggests this is the fresh-frozen / spec-ops room.

Twelve non-flower rooms support the program. Mom 1 + Mom 2 hold mother stock for the active cultivar set. Clone 1 + Clone 2 do propagation (Clone 2 is currently running 3 brand-new flips for Flower 2/7/12). Veg 1 + Veg 2 hold vegetative through transition. Dry 1/2/3 + Cure 2 handle post-harvest. Fertigation 1 (online June 2021) is the build-2-era nutrient room; Fertigation 2 is the original 2020 nutrient bay.

Plant-out tracking — the 2024+ gap

Data quality flag — needs a yes/no from Klutch

Looking at the harvestedCount field across the lifespan: 2020 100%, 2021 92.6%, 2022 93.4%, 2023 88.5%, 2024 0.0%, 2025 0.0%, 2026 0.0%. Plant entry counts (plantCount) are populated normally — operators are still recording how many plants enter each HG. But the harvested-out count went to zero starting with 2024 harvests. Two innocent explanations: (a) the HG close-out workflow moved entirely to METRC and AROYA-side closure was deprioritized, or (b) the close-out step is just being skipped at runs end. packagedWeight, frozenWeight, and finalPackageWeight are zero on every single HG ever — confirming Klutch doesn't record weights into AROYA. That's a meeting question, not a defect.

If Klutch wants AROYA to reflect realized yield per HG / per cultivar / per room — which unlocks the strain-performance and ROI reports we ship for other facilities — the fix is process not technical: the close-out workflow has to write harvestedCount and at least one weight field back into AROYA. We can walk through which fields and which UI step on the call.

Phase-duration discipline

The dataset proves a remarkable signal: 286 of 334 lifetime flower cycles ran for exactly 63 days (86%). The handful of outliers (10 cycles at 57 days, 11 cycles at 77 days, 9 at 70 days) likely map to specific recipe variants — the 77-day cluster is consistent with the "F9 Slow Growers Recipe (21 Day Veg)" extending downstream. Propagation and vegetative phases have crept up slightly (PROP from 14 → 18 days, VEG steady at 14–17 days), consistent with the move toward higher-plant-count HGs.

Recipe program

14 active recipes in the library. Reading the names is the easiest way to understand how Klutch organizes its day. Two facility splits ("Home Ave" and "Akron Penn") suggest a sister Calyx Peak / Klutch facility — likely the Penn Avenue Akron location. Three time-of-day splits ("Morning" vs "Afternoon" vs "Slab Morning") show the program differentiates between staggered lighting shifts. Three substrate types ("1 Gallon Coco", "Slab", "Fresh Frozen") show how the room-by-room substrate decision flows back into the recipe set. And one specialty recipe ("F9 Slow Growers Recipe (21 Day Veg)") shows the facility has at least one cultivar block that gets a longer veg.

Device fleet evolution

The facility runs 469 active mesh devices across the 26 rooms. Inventory: 136 TER12 substrate sensors (legacy, battery), 70 TER15 substrate sensors (new-gen, deployed 2024–2025), 29 ATM14 climate heads, 186 mesh nodes, 40 repeaters, 4 gateways, and 4 sinks. 29 devices have been retired across the lifespan — a 6% lifetime retirement rate against 498 total, which is healthy for hardware this old.

Battery health (online, battery-powered, active): 369 sensors reporting, mean battery 90.3%, 10 below 30%. The 30% threshold is the OTAP/firmware-update floor — anything below won't survive a remote firmware push. 10 of 369 ≈ 2.7% — comfortable. The companion device-health report (2026-06-12) carries the per-device list.

Firmware-generation (WP4 vs WP5) split is not exposed on this portal_api response. See the Klutch ATCPC Device Health 2026-06-12 report for the WP4/WP5 distribution per node. Per the OTAP model, online + battery ≥ 30% + signal ≥ 50% at the scheduled push time is what determines whether each device receives WP5; offline devices stay on WP4 (not harmed), and can be brought to WP5 on a later scheduled push once back online.

Substrate sensor age — the trade-in case

The substrate sensor age distribution is the story. 130 of the 136 active TER12 substrate heads are 3+ years old — 72 of them are 5+ years old (Wave 1 + Wave 2 deployment vintage), 58 are 3–4 years old (Wave 3 vintage). The new-gen TER15 fleet is all 1–2 years old (the 2024–2025 deployment wave). Battery health is fine today (mean 90%), but TER12 is end-of-life on the AROYA roadmap and the longer Klutch waits the more aging batteries plus accuracy drift become the rate-limiter.

Current state (week of 2026-06-25)

17 HGs are currently in flight: 12 inside flower rooms, 3 cloning in Clone 2 for the next three flips (Flower 2, 7, 12), and 2 vegging in Veg 2 (next-rotation cultivar blocks for Flower 8 and Flower 13). The 12 flower-room HGs span the entire flower phase ladder from Stacking through Ripen — i.e. the facility is running every phase concurrently, which is what an at-capacity flower side looks like.

Reading the lifetime cadence, this pattern is not a one-off: AROYA crop-steering playbook calls for the EC restack to be the dominant lever in the final 2 weeks. Sample: Flower 8 ran 3.01 mS mean (range 2.0–3.5) → below band; Flower 13 ran 3.81 mS mean (3.1–4.1) → below band.

Headlines: Flower 8 is in-band on ripening dryback (33.2 pp absolute) but well below the EC restack target (3.01 mS vs 6.0–8.0); Flower 13 is below band on both dryback (15.4 pp) and EC (3.81 mS); Flower Room 2 (Bulking) is running too deep a dryback (45.7 pp vs 15–25 band).

As long as that's the case, AROYA-side yield-per-cultivar and yield-per-room reports return nothing — which means we can't do the strain-performance + ROI analysis you'd normally expect at this account size. The fix is process — either re-enable the close-out write-back or just confirm METRC is the system of record so we plan around that.

Lift the ripening-phase EC restack target — at least Flower 8 and Flower 13 in the current cycle, then verify across the next two rotations
Both ripening rooms in the most recent audit ran pore EC at 3.0–3.8 mS against a 6.0–8.0 mS ripening band. Per the AROYA crop-steering playbook, the EC restack in the final weeks is one of the two main drivers of finish quality (the other being dryback depth, which is already in-band on Flower 8 and shallow on Flower 13). This is a 2–3 pp pull-back in feed EC over the last 14 days of bulking → into ripen, not a wholesale change.
Expected outcome: Tighter ripening EC discipline correlates with measurable improvement in trichome density and terpene retention in similar SOG programs.
Grower P1 · Flips
Set early-flower steering on the three flips landing this week (H321_F2 on 6/13, H322_F7 + H323_F12 on 6/17) before first lights-on
Stretch is decided in the first 10–14 days. A room that's vegetatively watered through early flower stretches out of control. The lifetime data shows your phase calendar (63-day flower) holds — but only if early-flower steering is set before the cycle gets ahead of you. Generative setup: P0 delay 120–240 min, dryback target 20–30 pp absolute, EC stacking 6–12 mS, shot size 6–10% of substrate.
Expected outcome: Direct effect on internode spacing and final canopy density.

Stage a TER12 → TER15/Climate One trade-in over 12 months — 130 substrate heads are 3+ years old and the priority pool is the 72 that are 5+ years old
The fleet has 136 active TER12 substrate heads. 130 of 136 are 3+ years old; 72 are 5+ years old (Wave 1 + 2 vintage). Trade-in: $100/Single, $150/Dual, $150/Climate One per replaced device. Math: 136 × $319 Single = $43,384 net (vs $56,984 sticker = $13,600 saved). Climate One ($479 net) consolidates substrate + ATM14 climate into one install where rooms currently lack climate sensors.

Several flower rooms show "no CO₂ sensor" in the prior audit. CO₂ enrichment (900–1300 ppm) is one of the highest-leverage bulking inputs — you can't manage what you can't see. Cost-of-skip: bulking decisions in the uncovered rooms are made half-blind on the air side every cycle.
Expected outcome: CO₂ enrichment from baseline-ambient to 1000–1200 ppm is conventionally cited as a 10–15% bulking yield bump where it isn't already in place.

Evaluate AUTOMAIT activation candidates — Klutch ATCPC has no AUTOMAIT controllers deployed, but the 63-day flower discipline + 14 flower rooms is the perfect activation profile
No HG's phases[] reference an irrigationSchedule. No AUTOMAIT controllers visible in the device fleet. The 63-day flower discipline across 286 of 334 cycles means the program calendar is already documented and stable — the cleanest possible foundation for AUTOMAIT scheduling. Flower Room 1–4 (the workhorses with the highest plant counts) are the logical pilot rooms.
Expected outcome: AUTOMAIT removes manual irrigation-schedule maintenance per HG and frees up the grow team's daily decision budget. Klutch is the cleanest activation candidate in the OH fleet.
Process P2 · Reporting
Stand up a per-cultivar performance dashboard once the close-out write-back is back
Once close-out / weight write-back is back in AROYA, the top 25 cultivars (each with 25+ lifetime HGs) become a real performance corpus. We can rank strains by yield per square foot, dryback signature, EC tolerance, and stretch ratio. That is the highest-value report this account isn't getting today.
Expected outcome: Drives strain-rotation decisions and which of the 137 new cultivars graduate from "testing" to "core".

Archive the 50 cultivars in the library that have never been planted in any HG
Cultivar dropdowns get longer every year. 50 catalogued strains have been added but never used — historic catalog accumulation from the 137-strain refresh across 2024–2026. Clean-up keeps the operator UI fast and prevents pick-the-wrong-strain mistakes at plant-in time.
Expected outcome: No yield effect; UX hygiene only.
Grower P3 · Climate
Tighten lights-off RH discipline in the bulking and ripening rooms
Per the 2-week audit, a humid lights-off period blunts overnight dryback no matter where the controller is set. Dryback is a climate-and-irrigation product, not just an irrigation product. Per-room RH and VPD traces in the 2wk audit show which rooms run hottest on lights-off RH.
Expected outcome: Improves dryback consistency cycle-over-cycle; reduces disease pressure in the high-canopy phase.

Flower 10 carries only 3,760 plants across 23 lifetime cycles (163 plants/HG, vs ~1,500/HG in the standard rooms). Is it the dedicated fresh-frozen room, or is the low density driven by something else (e.g. lighting tier, specialty cultivar block)?
Q Plant-out closure workflow
When a HG hits harvest, who in your team is responsible for entering the harvest weight, and into which system? AROYA, METRC, both?
Q Cultivar rotation governance
Who decides which of the 25 "scaling fast" new cultivars graduates from testing to core rotation, and when?
Q Substrate type evolution
The recipe names show 1-gallon coco, slabs, and "Hugo" — does each flower room have a single substrate, or do they mix? Substrate decisions tie back to the dryback strategy.

Data quality & methodology

Lifetime-level limitations
  • Account lifespan = earliest HG start date in the dataset (2020-06-22, "H:1_F1_6/22-9/29") through the latest HG start date (2026-06-17). The facility's actual onboarding date with AROYA could pre-date the first recorded HG by days or weeks but is not in this dataset.
  • Yields: packagedWeight, finalPackageWeight, frozenWeight, harvestWasteWeight, wasteWeight all return zero on every single HG. Per-room and per-cultivar yield analysis is not possible from AROYA — weights live in METRC.
  • harvestedCount is populated for 2020–2023 HGs but goes to zero starting with 2024 harvests. Plant-survival rate computed only on years it's populated.
  • Per-HG recipe link is not exposed (the recipe field is a boolean rather than an ID), so we can't graph "which recipe was used for which HG over time".
  • Per-room substrate type is "SOILLESS" for every room in the list endpoint — the specific substrate (1 gal coco vs slab vs Hugo) lives in the recipe library and would need a per-HG recipe-to-room mapping to resolve.
  • Device firmware generation (WP4 vs WP5) is not on the portal_api device response — the prior device-health report (2026-06-12) carries this dimension at a per-device level.
  • HG concurrency = derived from startDate → harvestDate span per HG. Resampled to monthly maximum for chart readability. Daily-granularity peak: 24 on 2022-10-23.
  • Phase-duration histogram sums totalDays across each HG's FLOWER-typed phases. n=334 cycles, range 56–77d, median 63d, modal 63d (286 of 334).
  • Sensor age = today (2026-06-25) − device.createdOn from /portal_api/devices/?facility_id=1503. Only ter12 + ter15 substrate models counted in this view.
  • Source endpoints: harvest groups → /harvests/?facility=1503 paginated; cultivars → /cultivars/?facility=1503; recipes → /recipes/?facility=1503; rooms → /rooms/?facility=1503; devices → /portal_api/devices/?facility_id=1503; org → /portal_api/organizations/1186/; facility → /portal_api/facilities/1503/. All hit with the SPA Bearer token from ~/.aroya/spa_token_app.json on 2026-06-25.
  • Active-HGs definition: currentPhase != null in the /harvests/ payload. 17 HGs match (12 in flower-room phases, 3 in Clone 2, 2 in Veg 2).
  • Cultivar-per-year HG count: a multi-strain HG counts once toward each strain in the block. This is the right normalization for "which strains are running in the facility this year" but inflates per-strain counts vs a single-strain-only metric.
